What was the reason for the Ultimate upgrade?

Did Midway have UMK3 already planned when they released 3, or did they cut the ultimate characters from 3?

Could be a number of reasons:
1. UMK3 was supposed to be MK3, but was not finished in time (you can probably blame Daniel Pesnia's firing for it, resulting in not enough time to get a new Cage / Scorpion actor).
2. UMK3 was a response to negative attention on MK3, as result of said missing characters, gameplay, other factors involving the game itself.
3. Attempt to milk money from the franchise.
1. UMK3 was supposed to be MK3, but was not finished in time (you can probably blame Daniel Pesnia's firing for it, resulting in not enough time to get a new Cage / Scorpion actor).

i think the main reasons was because they didnt have enough time to add the ninjas. or it couldve been an afterthought after mk3 was made that the ninjas do need to be present. hell, same thing u said above me really. lol

Didn't Daniel leave with the rest of the cast that didn't appear in the sequel? They already had a replacement Liu Kang and Shang Tsung.
Sub Zero was already in MK3, he just wasn't a Ninja. This kind of shows they had already tried to address the lack of Penis...uh, I mean Pesina.

According to Gamespot's 'The History of Mortal Kombat':
"This version of Mortal Kombat 3 was possibly the version of MK3 that Midway wanted to ship initially but didn't have the time.
So what they are saying is, they don't know.
There are aspects of UMK3 that were obviously meant to be in 3. Striker's gun for a start.
Even UMK3 wasn't finished. No unique stance for Classic Sub Zero or Ermac. The incredibly under programed AI. Some other stuff I wont list because I can't think of.

The biggest change I saw between UMK3 and MK3 besides some new characters was that they really tweaked the hell out of the game engine to make it faster, more complex and more interesting. I always felt they probably finished MK3 and realized it was close to a great fighting game, closer to an tourny level game then any of the other MK games, and they wanted to bump it up. They may have also been inspired by some of their competition, mainly the infinite number of addons and upgrades for Street Fighter.

I think MK3 would have had a much warmer reception it was UMK3 from the get go. But don't forget there was that whole movie/game tie-in thing going on too. I remember calling up the arcade venders prior to MK3's release and the vendors said that MK3 and MK-The Movie were supposed to be released during the same day/week or something to stimulate the sales of each other. That could be a reason that MK3 didn't get some things done in time.

Pesina didn't leave, he was fired, for appearing in an ad for Bloodstorm, a rival game. He did it in his Cage outfit too, while the ad bashed MK. He was still under employment by Midway at the time, so they fired him.

If I remember correctly, the movie and game tie in was for the console versions, not the arcade game of MK3.
It was always the plan. From the very beginning the plan was to ship regular MK3 in April then when the home ports came out in the fall to release an upgrade for arcade only. The idea was to get the home releases out early but still give arcade operators a reason for players to keep going to the arcade.

I wonder if that plan came about due to Ed Boom and Co. realising they wouldn't make the release deadline and decided to split the game in 2.

I was thinking that at first too, but I watched my copy of MK on DVD again today and if you watch all the credits of the movie, one of the last things that comes up is "Go play MK3 now in arcades" or something to that extent.

What I remember is Christopher Lambert in the UK appearing on various TV shows including Gamesmaster (90% sure of that). He was playing MK3 on the PSX and talking about the movie.
You have to wonder what the hell Midway were thinking by making an MK movie, getting the internationally semi-famous Christopher Lambert to star in it, and then leaving Raiden out of the new game. Why did they leave Raiden out of the game anyway?

Someone new and amazing like... STRYKER! Maybe it was around the time when Carlos Pesina got fat and they team were so devistated they left Raiden out, instead of just getting someone else to be him.
Perhaps he didn't want to appear to show some solidarity with his brother. OR maybe, just maybe they didn't want Raiden in the game!

The designers also might have wanted to get away from the trend of bringing every character back for every new version of the game. I mean, with a game like Mortal Kombat it seems like more people should have died throughout the story.
